Case Study Overview
Organic Fruit Bars (OFB) is a young company that began its business in regional Australia. They
collaborated with local berry farmers to produce organic fruit bars. They managed to hit the trend at the
right time and grew fast. Their success has caused their volume of sales and revenue to triple over the
past few years. This has forced them to seek other berry farmers to collaborate with. However, as the
number of farmers and the volumes they buy increase, the demands for traceability to ensure the quality
of organically grown berries becomes more challenging to manage. In the beginning, they managed these
processes with a simple spreadsheet. However, with more partners and increased volumes, the time spent
on managing traceability has grown beyond what is manually manageable in an efficient manner.
OFB sell their fruit bars at premium prices and most of the customers are very environmental and organic
food conscious. As such, they are prepared to pay a premium price but also wish to “have proof” of
which raw materials are being used to ensure they are organic and fresh. Thus, OFB finds itself forced to
offer such services. Not only a customer demand, but also it is where the trend is taking the industry.
Furthermore, competitors are already in the process of offering such solutions. Finally, there are “food
standards” that have to be respected and traceability capabilities are just a few years away from
becoming required in food standard regulations. There is time pressure to implement all of these aspects
but OFB does not have the resources and competencies to develop such a solution on their own. There
are many roles involved in this process. Some are external, such as suppliers, logistic companies, and
supermarkets while others are internal to OFB.

Overview
Your analysis plan successfully convinced OFB management that you are the right BA to help transform their
business. They have provided you with the following details to get you started on the project.
How the process works
Farmers wishing to sell their berries, must first be assessed to ensure that the berries are grown organically. Once an
agreement is achieved, the farmer is involved in the process. Farmers pick the berries, pack them in marked boxes,
and store them in a cooling chamber. With each box, additional data such as type of berries, day of picking,
temperature of the cooling chamber is captured. When an order is made, the farmers take out the berries, prepare
them according to order requirements, and ship them. In this process, the information about day and time that the
berries are taken from the chamber, the shipment method, and the date of shipment is captured. All this data is
added to the boxes which requires printing and pasting on the boxes. Furthermore, the farmers need to
electronically inform OFB of all this data. The farmers that supply OFB with berries most often, have access to an
online Excel sheet. They enter the data there. As berry production varies depending on factors such as weather
conditions, the price is not fixed. Prior to each order, there is a process of negotiation, and the price of berries vary
from day to day. Once the shipment arrives at OFB, employees take the package, record the data (from paper or
online Excel), and enter it in OFB’s warehouse system. In this system, they can keep track of all the berries such as
amount, quality, date of arrival etc. Berries are examined to ensure that they meet the quality standard before being
accepted. The berries are stored and when needed in the production of the fruit bars, they are taken out. Each fruit
bar is then packaged in boxes and distributed to various stores such as kiosks and supermarkets. The traceability is
lost with the production of the bars. OFB lacks a solution which would enable tracing from a bar sold in a store to
the origin of the berries (farmer and day of picking).

The current state
The current state uses a number of IT systems to support the processes. For instance, customers using the online
Excel are actually accessing a cloud-based solution built in-house. However, such solutions are easily tampered with
and not fully reliable. OFB also uses Pipedrive for their customer relationship management. They have a standard
warehouse system for keeping track of all berries and inventory. In addition, they have a production system that
estimates and is updated with how many berries are required to produce a certain number of bars and other
production related processes. They also have an ERP system for accounting, salaries, and other administrative
functions. Furthermore, a web-based portal is used for making orders. Customers can place orders via the portal. If
they call in the order, the sales team enters the order using the same portal. These systems work like islands with
the manual entry (and transfer) of data.
The future state
OFB discussed what they wished to have (future state). In their discussions, they concluded the following. First of all,
there needs to be a state where they have full traceability in both directions (from raw material batch to store and
from store back to the batch). Secondly, it must be easy to add traceability data. In essence, the time consuming
and, at times, error prone process of data entry must be eliminated. Considering that there are many collaborators
(farmers, supermarkets, government agencies), they cannot force upon them new equipment. The solution needs to
be digital; it is possible to demand this of the farmers. OFB would like to monitor the traceability and movement of
goods, and have data driven decision support. Scalability is important. OFB wants to grow and therefore, traceability
must accommodate growth without requiring new developments.

don’t need to include all three aspects in your solution, but you will still need to explain why a particular
area isn’t being changed.
You must define 2 KPIs to monitor the performance of your solution. Briefly explain how you are
planning to obtain the data for those KPIs.
